ELEMENT #1: CLEAR GOALS
Employee should know:
- What are you responsible for?
- How is success measured?
- What are this year's key goals? (3-5 main ones)

✅ Good: "Close £500K in new business, bring in 50 qualified leads, achieve 30% close rate"
ELEMENT #2: REGULAR FEEDBACK (NOT ANNUAL)
Instead of annual appraisal:
- Monthly 1-on-1 meetings (20-30 minutes)
- Discuss: How are you doing? What's going well? Where are you struggling?
- Quick wins recognized, problems addressed immediately
- Annual review is just summary of year
Why this works:
- Feedback is fresh (not 12 months old)
- Problems are caught early
- People feel supported
- Performance improves throughout year, not just at review time
ELEMENT #3: DEVELOPMENT PLAN
For each employee:
- What skills do they need to develop?
- What training would help?
- What's the career path?
- How do we support their growth?
Connect to goals:
- Current role: These are skills needed
- Next role: These are skills to develop now
- Development plan: How/when to develop them
ELEMENT #4: COMPENSATION REVIEW
Connect performance to pay:
- Performing well? Raise/bonus
- Not meeting expectations? No raise
- Exceeding expectations? Significant raise
Make it clear:
- "Here's what success looks like"
- "If you achieve this, here's the compensation"
- "Here's how you're tracking against that"
ELEMENT #5: ANNUAL FORMAL APPRAISAL
Once per year, formal appraisal meeting:
- Review: How did you do against goals?
- Feedback: Strengths, areas for improvement
- Development: What's next?
- Compensation: Any changes?
- Next year goals: Set for coming year
This is much easier if you've had monthly 1-on-1s (no surprises).

Most managers don't know how to do appraisals.
They need training on:
- How to give feedback (specific, actionable, not personal)
- How to listen (active listening)
- How to have difficult conversations
- How to recognize performance
